By completely re-engineering the traditional hot sub bowl into a functional "bento box" format featuring Frito-Lay's Doritos, our agency successfully solved significant operational and product degradation challenges, delivering a massive boost in incremental sales during a multi-market, data-backed test phase.
CHALLENGE
Jersey Mike's faced a dual challenge. First, their traditional flavor profiles were perceived as lacking the bold indulgence and "craveability" desired by a highly sought-after 18-34 male demographic. Second, there was a glaring physical product degradation issue: when hot grilled meats were placed into a standard sub bowl, the condensation caused the fresh lettuce to wilt and any added chips to quickly turn soggy, ruining the carry-out and delivery experience. The client needed an innovative, breadless solution that solved these moisture issues, utilized existing ingredients, and brought intense, bold flavors to the menu.
RESULTS
By strategically engineering a completely new build method, Ajnci transformed a product vulnerability into a highly profitable, standardized menu category. The "bento box" design completely solved the moisture degradation issue, keeping the protein warm, the lettuce cool, and the Doritos incredibly crunchy for extended hold times. The 10-week test across 216 locations was a resounding success, with over 21,000 Grilled Bowls sold, generating more than $184,000 in tracked sales. Our agency's solution required zero new operational SKUs, meaning franchisees could immediately implement the product. In addition to driving significant revenue, operations reported that the new build actually standardized hot bowl prep, making it easier and more efficient to execute than traditional salads.
Jersey Mike's Subs is a rapidly growing, premier fast-casual sandwich franchise with over 3,200 locations across North America. Founded in 1956, the brand has cultivated a fiercely loyal customer base and is famous for its authentic, fresh-sliced, and fresh-grilled submarine sandwiches.

To appeal to the "munchies" demographic seeking bold flavors, Ajnci's culinary team developed a deconstructed taco experience by pairing the brand's classic grilled cheesesteaks with distinct Doritos flavors. We conceptualized two highly visual hero products: the Nacho Cheese Steak Bowl (steak, onions, peppers, melted cheese, jalapeños, and Nacho Cheese Doritos finished with Chipotle Mayo) and the Cool Ranch® Chicken Bowl (chicken, onions, peppers, melted cheese, jalapeños, and Cool Ranch Doritos finished with Ranch Dressing). The real innovation, however, was our "bento box" architecture: we placed the hot protein on one side, the cool lettuce on the other, and used the crunchy Doritos as a barrier in the middle to maintain the integrity of every ingredient.

We orchestrated a comprehensive, 10-week field test in 216 locations across four major markets: Minneapolis, Dallas, San Diego, and Raleigh. To gather actionable data, our team conducted in-store visits, offering crouton samples to customers in line in exchange for qualitative feedback via linked sub-cards. We meticulously tracked all regional differences in purchase drivers, monitoring exact daily sales averages and mapping out the 4,000+ targeted coupons redeemed to ensure the strategy was hitting its target.

Knowing that a new operational method requires precise communication to avoid kitchen chaos, we developed comprehensive, highly visual operational guide sheets and video guides. To give context to the visual assets we provided to store crews, we created a clear, 6-step photographic grid demonstrating exactly how to construct the bento box layout—showing the precise placement of the meat, the separation of the lettuce, and the final topping of jalapeños and sauces. This clear visual instruction ensured that franchise crews could build a flawless $11.95 premium bowl quickly, using exclusively existing store SKUs.

To capture the attention of the 18-34 male audience, our creative team produced vibrant, high-contrast hero photography that specifically highlighted the heat of the steak, the crispness of the lettuce, and the vibrant crunch of the Doritos. These visuals were seamlessly translated into engaging social media posts, email marketing campaigns, menu panels, and prominent sneezeguard clings designed to disrupt the standard ordering process and push the "game-time eats" narrative.

To keep the multi-state project perfectly aligned, Ajnci designed and built a centralized internal web portal (the "more Mike's" dashboard) for the Jersey Mike's Innovation Kitchen. We designed clean, intuitive interfaces where franchisees and corporate stakeholders could easily navigate to culinary reviews, watch operations videos, view live map data of the store tests, and read raw feedback from franchisees and customers, ensuring complete transparency and communication throughout the rollout.
